The Challenge

A major national department store had a content crisis hiding in plain sight. With over 10,000 SKUs per season sourced from hundreds of vendors, the product imagery across their ecommerce site was a visual patchwork. Some products were shot on-model in a studio. Others arrived as flat lays. Others were mannequin shots with clipped backgrounds. Lighting, color temperature, posing, and backdrops varied wildly from vendor to vendor.

Browsing the site felt like jumping between ten different stores. And a significant percentage of vendor products arrived with no usable imagery at all—forcing the retailer to either shoot them in-house at enormous cost or launch them with substandard visuals that dragged down conversion across the board.

The Flock AI Solution

Flock AI attacked the problem on two fronts.

Filling the gaps. For products that had no model imagery—the mannequin shots, flat lays, and vendor gaps—Flock generated brand-new on-model photography from scratch, trained on the retailer’s specific brand standards: their preferred lighting setup, backdrop style, model posing conventions, and editorial feel. Every previously unshot SKU now has on-model content that looks like it came from the retailer’s own studio.

Unifying the rest. For the thousands of existing vendor-supplied images that technically showed product on a model but didn’t match the store’s look, Flock’s platform transformed them—re-rendering the imagery to match the retailer’s brand DNA while preserving accurate product detail. Different lighting, wrong backdrop, off-brand posing? All harmonized into a single, consistent visual language across the entire catalog.

The Results

The retailer eliminated mannequin and flat-lay imagery entirely from their ecommerce experience. Conversion rates on previously vendor-supplied or unshot SKUs increased 29% once they were presented in unified, on-brand, on-model imagery.

The content team—previously overwhelmed by the volume of vendor image remediation—redirected their energy toward merchandising strategy instead of production logistics. The virtual try-on experience drove measurably higher engagement in key categories, particularly in occasion wear and denim where fit confidence matters most.
